Trust, with machines, is not a feeling: it is an architectural choice. Either you build it beforehand, or you chase it after the incidents.

The four nails of trust

If one is missing, it is not trust: it is blind faith. Faith asks for closed eyes; trust asks for windows.

  1. Transparency. ‘I know what it does.’ Where the machine acts and with what data.
  2. Auditability. ‘I can show it and reconstruct it.’ Keep prompts, inputs and versions.
  3. Controllability. ‘I can intervene.’ A human signs what goes out; there is always a pause button.
  4. Reversibility. ‘I can go back.’ A one-page rollback plan.

The Set-Up and the three crafts

Set-Up Is All You Need: not a technical configuration, but the preparation of the ground. Three crafts that are not roles but postures: the Orchestrator (where and when to let the machine in), the Gardener (prunes and feeds the practices), the Sentinel (watches the sky, tracks the drift).
